When we talk about AI, public discourse is easily hijacked by topics like "parameter scale," "leaderboard rankings," or "which new model just crushed another." We can't say these noises are meaningless, but they often act like foam on the surface, obscuring deeper undercurrents beneath: across today's technological landscape, a quiet war over the distribution of AI power is unfolding in secret.
If we zoom out to the scale of civilizational infrastructure, you'll notice artificial intelligence simultaneously taking two radically different yet intertwined forms.
One resembles a "lighthouse" towering over the coast—controlled by a few giants, aiming for maximum reach, representing humanity’s current cognitive frontier.
The other is like a "torch" held in hand—portable, private, replicable—representing the baseline of intelligence accessible to the public.
Only by understanding these two lights can we cut through the fog of marketing rhetoric and clearly assess where AI will take us, who will be illuminated, and who will remain in darkness.
Lighthouse: The Cognitive Height Defined by SOTA
The so-called "lighthouse" refers to Frontier / SOTA (State-of-the-Art) models. In dimensions such as complex reasoning, multimodal understanding, long-chain planning, and scientific exploration, they represent the most capable, costly, and organizationally centralized systems.
Organizations like OpenAI, Google, Anthropic, and xAI are typical "tower builders." What they construct isn’t merely model names, but a production paradigm based on "extreme scale for boundary-breaking."

The training and iteration of frontier models fundamentally involve forcibly bundling three extremely scarce resources.
First is compute—not just expensive chips, but also tens of thousands of GPUs clustered together, long training windows, and high networking costs. This leads to high platform dependence: when intelligence exists primarily as cloud services, individuals and organizations effectively outsource critical capabilities to platforms.
Beneath convenience lies fragility: network outages, service shutdowns, policy changes, price hikes, or API modifications could instantly invalidate your workflows.
A deeper concern involves privacy and data sovereignty. Even with compliance and promises, data flow itself remains a structural risk. Especially in healthcare, finance, government, and scenarios involving corporate core knowledge, "uploading internal knowledge to the cloud" is rarely just a technical decision—it’s a serious governance challenge.
Moreover, as more industries entrust key decision-making to a few model providers, systemic biases, evaluation blind spots, adversarial attacks, or supply chain disruptions become amplified into major societal risks. The lighthouse may illuminate the sea, but it belongs to the coastline: it provides direction while subtly defining the航道.
Torch: The Intelligence Floor Defined by Open Source
Shift focus from the distant horizon, and you’ll see another kind of light: the ecosystem of open-source and locally deployable models. DeepSeek, Qwen, Mistral are just prominent examples—behind them lies a new paradigm transforming powerful intelligence from a "scarce cloud service" into a "downloadable, deployable, modifiable tool."
This is the "torch." It doesn’t correspond to capability ceilings, but to baselines. Not "low ability," but the minimum threshold of intelligence the public can unconditionally access.
The Torch’s Value: Turning Intelligence Into an Asset
The torch’s core value is transforming intelligence from a rental service into owned assets, manifested in three dimensions: privatizability, portability, and composability.
Privatizability means model weights and inference can run locally, within intranets, or on private clouds. "I own a working intelligence" is fundamentally different from "I’m renting a company’s intelligence."
Portability allows free switching between hardware, environments, and vendors—no longer binding core capabilities to a single API.
Composability enables integrating models with retrieval (RAG), fine-tuning, knowledge bases, rule engines, and permission systems to build solutions tailored to specific business constraints, rather than being boxed in by generic product boundaries.
In practice, this applies to concrete scenarios: enterprise internal Q&A and process automation often require strict permissions, auditing, and physical isolation; regulated sectors like healthcare, government, and finance have hard red lines like "data must not leave the domain"; in manufacturing, energy, and field operations with weak or no connectivity, on-device inference becomes essential.
For individuals, long-accumulated notes, emails, and private information also demand a local intelligent agent—rather than handing a lifetime of data to some "free service."
The torch transforms intelligence from mere access rights into a form of productive resource: you can build tools, processes, and safeguards around it.
Why the Torch Keeps Getting Brighter
The rising capability of open-source models isn’t accidental—it results from two converging paths. One is research diffusion: frontier papers, training techniques, and inference paradigms are rapidly absorbed and reproduced by the community. The other is extreme engineering optimization: quantization (e.g., 8-bit/4-bit), distillation, inference acceleration, hierarchical routing, and MoE (Mixture of Experts) technologies continuously bring "usable intelligence" down to cheaper hardware and lower deployment thresholds.
Thus emerges a real-world trend: the strongest models define the ceiling, but "strong enough" models determine adoption speed. Most tasks in daily life don’t require the "strongest"—they need "reliable, controllable, stable-cost" solutions. The torch fits precisely this need.
The Torch’s Cost: Security Outsourced to Users
Of course, the torch isn’t inherently virtuous—its cost is shifting responsibility. Many risks and engineering burdens once borne by platforms now fall onto users.
The more open a model, the easier it can be misused to generate scam scripts, malicious code, or deepfakes. Open source doesn’t mean harmless—it simply decentralizes control and, along with it, accountability. Moreover, local deployment means you must handle evaluation, monitoring, prompt injection defense, permission isolation, data anonymization, model updates, rollback strategies, and more—all on your own.
Even many so-called "open-source" models are more accurately described as "open-weights," with restrictions on commercial use or redistribution—raising not just ethical but compliance concerns. The torch grants freedom, but freedom is never "zero-cost." It’s more like a tool: capable of building and healing, but also harming—requiring skill and caution.
Convergence of Light: Co-Evolution of Ceiling and Baseline
If you see the lighthouse and torch merely as "giants vs. open source" opposites, you miss the deeper structure: they are two segments of the same technological river.
The lighthouse pushes boundaries outward, delivering new methodologies and paradigms. The torch compresses, engineers, and democratizes these advances, turning them into widespread productivity. This diffusion chain is already clear: from papers to replication, distillation to quantization, then to local deployment and industry customization—ultimately raising the overall baseline.
And as the baseline rises, it feeds back into the lighthouse. When "strong-enough baselines" become universally accessible, giants can’t sustain monopolies on basic capabilities—they must keep investing to break new ground. Meanwhile, the open-source ecosystem generates richer evaluations, adversarial testing, and usage feedback, pushing frontier systems toward greater stability and control. The lighthouse-torch divide appears to be about model capabilities and open-source strategies, but in truth, it’s a hidden war over AI distribution rights. This war isn’t fought on battlefields, but across three seemingly calm yet future-defining dimensions:
First, contesting the definition of "default intelligence." When intelligence becomes infrastructure, the "default option" equals power. Who provides it? Whose values and boundaries does it follow? What are its censorship rules, preferences, and commercial incentives? These questions won’t vanish just because a technology is stronger.
Second, contesting how externalities are handled. Training and inference consume energy and compute; data collection touches copyright, privacy, and labor; model outputs influence public opinion, education, and employment. Both lighthouses and torches generate externalities—but distribute them differently: lighthouses centralize (more regulatable, but single-point risks); torches disperse (more resilient, but harder to govern).
Third, contesting the individual’s position within the system. If every important tool requires "connecting online, logging in, paying, obeying platform rules," digital life becomes like renting: convenient, but never truly yours. The torch offers an alternative: giving people "offline capabilities," keeping control over privacy, knowledge, and workflows in their own hands.
Dual-Track Strategy as the New Normal
In the foreseeable future, the most rational state won’t be "fully closed" or "fully open," but more like a hybrid power grid.
We need lighthouses for extreme tasks—handling the most demanding reasoning, cutting-edge multimodal processing, cross-domain exploration, and complex scientific assistance. We also need torches for protecting critical assets—securing privacy, compliance, core knowledge, long-term cost stability, and offline usability. Between them, numerous "intermediate layers" will emerge: enterprise-built proprietary models, industry-specific models, distilled versions, and hybrid routing strategies (simple tasks locally, complex ones in the cloud).
This isn’t compromise—it’s engineering reality: one chases breakthroughs at the ceiling, the other reliability at the baseline.
